The grinder is the piece of coffee equipment bought last and blamed first. A brewer can only extract what the grinder hands it, and no machine rescues grounds that are half dust and half gravel.
The decision is awkward because grinders get specified on the wrong things. Counter space is visible; grind consistency, heat and retention are not, and those decide whether the cup is repeatable.

Why Every Commercial Grinder Is a Burr Grinder
The difference is cutting versus chopping. A manufacturer describes the blade type as having "rotating blades that chop coffee beans into grounds," with beans that "bounce and fall back into the blades repeatedly, heating them up." A burr grinder works by "crushing the beans between two revolving, abrasive surfaces," and critically, "the distance between the burrs can be adjusted."
That adjustment is why commercial kitchens buy burr. A blade grinder has no grind setting, only a run time, and the same manufacturer states blade units "tend to produce inconsistent coffee grind size at any setting" while burrs give "a more consistent particle size." Running a blade longer makes the average finer, not the batch even.
Uneven grounds then fail in both directions at once. An industry reference puts it plainly: "the fine grinds, due to their size, will extract at a much faster rate than the larger ones." The dust turns bitter while the chunks stay sour, in the same basket. What that costs and buys. Fines are not simply a defect. They add body, which is why conical grinders keep their following, but they blur the line between a good shot and a choked one. Unimodal output is easier to keep dialed in, which is why a manufacturer observes that "serious espresso operations have largely moved away from conical burr designs."
Speed, power and diameter. Conical burrs "are typically found in lower-RPM grinders," while flat burrs "need ample power to do their job," so flat burr machines want more motor. A manufacturer also designs around "larger diameter burrs that require fewer rotations to grind coffee." No catalog filter publishes burr diameter, so ask for it on the spec sheet.
Grind Size by Brew Method
Grind size matches the coffee to the contact time. A manufacturer states it directly: "the brewing or water contact time with the coffee grounds is primarily determined by the grind size and bed depth. A longer brew time is required for the water to penetrate the larger grind particles." Short contact wants fine; long contact wants coarse.

Espresso occupies the narrowest and finest band, which is why espresso grinders are built differently rather than just set differently. Where pour over and drip overlap in the middle, one well-built grinder serves both.
Bed depth is the companion variable most operators forget. A manufacturer states that "the ideal depth of the coffee bed in the brew basket is 1-2 inches regardless of the volume of brew," warning that a shallower bed under-extracts while a deeper one turns bitter. Water changes underneath you as cartridges age, so settle the commercial water filters and systems before blaming the grinder.
Doser, Doserless and On Demand

Espresso grinders are the specialists. Their band is the narrowest of any brew method and a setting that drifts shows in the cup within a shot or two, which is why they carry finer adjustment than their size suggests. They pair with the cappuccino and espresso machines.
Bulk and batch grinders are the volume workhorses and the larger share of the category. A manufacturer describes the bulk design as "high volume grinding systems with turbo action that draws the coffee through the chamber," and quotes its bulk range as grinding "one pound in under 30 seconds." These sit beside automatic coffee machines and feed a funnel. The same family serves pourover coffee machines.

Size the hopper to the refill you can live with, not to the day's volume. A hopper is a buffer, not storage, and beans standing in a warm clear hopper lose the freshness the grinder was bought to protect. A manufacturer's own answer is worth borrowing: hoppers "with locking lids serve as storage containers when not in the grinder," so a site swaps one rather than leaving coffee in it.
Dual hoppers are a menu decision, not a capacity decision. Two exist so regular and decaf can live on one machine without purging between them. Serve both all day and that saves more time than a bigger single hopper; serve one coffee and it is two smaller hoppers wearing one chassis.
Width is the specification that kills installations. Most units fall in the narrower band, and every grinder needs height clearance for the hopper to come off. Heat, Retention and Consistency
Retention is ground coffee that stays inside the machine instead of coming out. Grinder maintenance is short, boring and almost never done, which is why so many grinders are quietly failing.

Restaurants serving coffee rather than selling it. A bulk or batch grinder matched to the brewer, portion controlled so any staff member produces the same funnel. This is the largest group of buyers, and the one most often oversold.
Offices and hotels. Volume is steady but unattended, so batch dosing and a hopper that survives a morning without a refill are what matter.
Bakeries and caterers. Wide range, irregular volume. A middle-band bulk grinder covers press service and drip without a second machine.
Retailers selling whole bean coffee. A retail bulk grinder with low retention and fast, repeatable setting changes. This is the one case where retention matters more than throughput, because every customer is a different coffee.
Who does not need one. A site running a bean-to-cup machine, a low-volume office happy with pre-ground, or an operation whose real problem is stale beans. Sourcing fresher coffee fixes more cups than a better grinder does.
